Building a Revenue Engine From Zero for a Venture-Backed AI Security Startup
ActiveCampaign Marketing Automation & Salesforce CRM Integration
Client Overview
Our client is a venture-backed AI security company that recently emerged from stealth with significant funding and a founding team drawn from the enterprise security world. Coming out of stealth, they had the pedigree and the pipeline ambitions of a much larger organization, but no marketing infrastructure to support them. There was no email platform in production, no connection between marketing and their Salesforce CRM, and no way to score, segment, or nurture the leads already coming in from their website.
They needed to stand up a full marketing and CRM stack quickly, on ActiveCampaign, tightly integrated with Salesforce, and they needed it working in time for a major industry conference just weeks away. They brought in Automation Strategy Group to design the stack, build the integration, implement their lead scoring model, and act as their day-to-day ActiveCampaign admin.
The Challenge
Building from a blank slate sounds simpler than it is. The real complexity was in the connections:
- A brand-new sending domain with no reputation. Launching email on a freshly registered domain meant real deliverability risk. One bad send could damage the domain’s standing before the first campaign ever mattered.
- A Salesforce integration well beyond what the native connector handles. The client’s model depended on campaign attribution, account and opportunity context, and two-way lead scoring. None of that is supported by the out-of-the-box ActiveCampaign and Salesforce connector on its own.
- An existing lead scoring model that had never been implemented. They had a scoring framework on paper, thousands of historical contacts already imported ahead of it, and a live website capturing leads through nearly a dozen forms with no clean source attribution.
- A hard, immovable deadline. A flagship conference campaign had to go out on schedule, which meant the foundation, the integration, and the scoring all had to come together at once rather than in a comfortable sequence.
This was not a project to simply set up ActiveCampaign. It was a project to build a connected system where marketing and CRM stayed in sync, every lead was scored and attributed, and the client’s small team could actually run the day-to-day on it.
Our Approach & Solution
We ran the engagement as an embedded partner, with twice-weekly working sessions, a shared channel for real-time troubleshooting, and full ownership of the ActiveCampaign admin function. The work came together across three connected pillars.
A deliverability-safe ActiveCampaign foundation
We stood the platform up from zero with sender reputation as the first priority: a dedicated sending subdomain, full authentication (SPF, DKIM, DMARC), and a structured inbox-warming ramp to protect the new domain.
On top of that we designed the data architecture the rest of the program would depend on, including a master-list and segmentation model, a documented tag and naming taxonomy, a preference center, and compliant opt-in and unsubscribe automations. We then imported and organized roughly 3,000 existing contacts against it.
A Salesforce and ActiveCampaign integration built past the native limits
The native connector syncs contacts and leads on a polling basis and does not handle account or opportunity data, which was nowhere near enough for the client’s attribution and scoring needs. We built around those limits with a custom-object setup inside ActiveCampaign that mirrors Salesforce campaigns and campaign-member status.
We mapped fields across leads, contacts, accounts, and opportunities, and defined clear sync-direction and deduplication rules so the two systems stayed accurate without overwriting each other.
A middleware layer handled the retroactive backfill of thousands of historical records, so past engagement could feed the scoring model from day one. We also resolved a lead-status conflict where Salesforce was overwriting marketing lifecycle stages, rebuilding the flow so form submissions set the correct status by source rather than reverting to an unknown state.
Lead scoring, form attribution, and reporting the team could trust
We validated the client’s scoring model and implemented it in ActiveCampaign across behavioral and firmographic signals, including email engagement, webinars, events, content, and product activity, with score decay and clear marketing-engaged and marketing-qualified thresholds.
We integrated all of the live website forms with ActiveCampaign and added full source attribution (UTM capture through cookies and hidden fields) so every lead carried its origin into both systems.
Finally, we built persona-based segments and pushed them back into Salesforce, giving the client standardized reporting on where leads come from and how marketing influences the pipeline.
The Results
Inside a compressed timeline, the client went from no marketing infrastructure to a fully operational, integrated stack:
- A production ActiveCampaign instance, live on an authenticated sending domain with reputation protected from the start.
- A durable, two-way ActiveCampaign and Salesforce integration that captures campaign, account, and opportunity context the native connector cannot, with roughly 3,000 contacts synced, scored, and segmented.
- A fully implemented lead scoring model, including retroactive scoring of historical contacts, so sales sees qualified leads instead of a cold, unscored list.
- Every website form integrated with clean, end-to-end source attribution flowing into both systems.
- The flagship conference campaign delivered on deadline, the deadline that defined the whole engagement.
- Persona-based, source-level reporting the internal team can actually rely on.
